We had Cogent Analytics out about 5 years ago and they helped us with some daily operational and structuring changes. This time when Merlin VanGerpen, came out we discussed about how far we have come, and ways we could get even better. Due to the climate of business surrounding the Covid 19 pandemic, we were having a hard time attracting and keeping staff. We employ a large number of part time workers. Training, supervision, and retaining staff has been a major hurdle.
The analyst they sent out was Colby Youngblood, for his expertise in leadership and training. Things got off to a rocky start with some of the staff, but the ones that stuck it out learned a lot in the few weeks that Colby was here. We worked on being a strong Leadership team as we trained our supervision staff. Colby conducted a number of presentations with our operation managers and Leadership team.
We now have a lot of tools at our disposal and need to continue the drive to stick to these ideas and goals.We now have weekly meetings with Colby to help keep us on track. These meetings are keeping us moving in the right direction. Cogent Analytics is very good at finding your weakness and helping you realize how much actual money those are costing you. Our company has grown dramatically over the past ten years. Sounds like great news and in many ways it has been great. But what we realized was that while the revenue grew the profit margins slumped. We were great at growing revenue, but we were horrible at building profitability. We knew we needed some help.
In the spring of 2021, heading toward a record revenue year with still marginal profits, our ongoing conversations with Cogent Analytics heated up. We were ready to do something dramatic for the company, so we were searching for the best fit.
We engaged Cogent for a week-long visit from one of their analysists, which in our case was Merlin VanGerpin. Merlin identified several “leaks” where our margin was slipping away and, with hard data in hand – and without any “selling” – he convinced us to pursue a full engagement with the Cogent team. Two weeks later Sean Robertson and Gregg Jones, our Project Directors, came to see us. We are now in week 16, our final week of the engagement.
With Sean at the lead and Gregg’s understanding of the distributorship model, they started the process by building leaders. All of the managers within the company have gone through a “level-set”, which is a starting over with a 100% forward look. All of the managers within the company have gone through an extremely intense schedule of leadership training. Now, all of the managers within the company are much better leaders, better equipped to lead their areas of responsibility with a keen focus on maintaining our culture while “leading with a purpose” toward profitability. Everything we did as a company was challenged and most things we did changed. We were a 1990’s – type of company; now we are a 2020’s company with endless possibilities. Cogent changed our company from the inside-out.
Without drilling into each of our lines of business, I’ll just report that with the help of the Cogent team we have already seen lower costs of business and dramatic improvements in margin in all of them. We are clicking on all cylinders for the first time, maybe ever.
Our experience with the Cogent Team, and in particular Sean and Gregg, has been nothing short of exceptional. We have all been transformed as leaders and we now, all of us, are equipped to lead the company to much-improved profitability results all the while maintaining our DNA and improving our culture. Heavy Machines will never be the same.

We contracted with the operational consulting firm, Cogent Analytics in late April 2021 in order to improve efficiencies within our company by establishing standard operating processes and structure. In a surprisingly quick turnaround, the initial discovery phase with Cogent’s senior business analyst, Dave Drylie began the next week on April 26th. In an equally quick fashion, Mr. Jorge Colon was assigned as our project director and began a 13-week onsite review of our business processes and practices. We began implementing the changes almost immediately after identifying opportunity.
We want to thank Jorge Colon and his team for their effort and hard work across all of the segments of our business. To name a few of our new initiatives, Jorge helped us standardize and align operations procedures through all departments of our business. We were able to eliminate inefficiencies as well as establish clear role definitions, responsibilities and structural hierarchy for smoother operations and succession planning. This structure not only positions us for growth but it also defines a clear career path for retaining valuable employees. We also established key performance indicators to measure success and manage operational efficiency on a daily basis. I personally believe that the structure and measurable goals have lifted employee morale and empowered them to see how their daily work makes a difference in the success of our company.

My initial call with Cogent Analytics was highly informative and much different from other calls I have received from business consultants. We have recently concluded a company process improvement project. For this project we consulted with Cogent Analytics. We spent 3+ months with Cogent working together to discover areas for improving our company operations. Our initial Analyst was Merlin VanGerpen, our Project Director was Sean Robertson. It was readily apparent that both individuals were highly skilled & very capable of assessing and acting upon business functions. Be it leadership practices, culture, skillsets, behaviors, financial strategies and any number of other aspects. The speed at which they executed their work was very impressive. We were into details and down to business on day one. I can say that I can work at a torrid pace, I met my match with Cogent. The approach was very effective, we are left with a host of improvements and a plan for future ongoing positive change.
An organization is only as good as it’s team. In evaluating our team, leadership growth was a primary focus early on. Our executive team was taught to be much more effective in it’s clarity, expectations, processes, coaching, training and mentoring. A major change in the mindset of the leadership team was to view their role through the eyes of an owner; in other words think and act like an owner. We were taught to execute in a positive supportive company environment. We found that working with leadership skills first made us much more effective at growing our entire team. We have revamped our organizational structure to provide a very effective 360degree feedback loop to which our staff responded very well. Cogent’s observations have led our senior management to significantly change our leadership approach for the better.
Opportunities were identified in our various processes. Many processes needed a 3rd parties objective view to open our minds to suggestions that would produce better results. Cogent fulfilled that mission very well. We had quick action on our safety, schedule, budget control and business development processes to name a few. Our business development and marketing processes have really taken a turn down a better road. We have a road map for developing further process change that will continue to yield benefits.
Our financial controls went from being reporting history to being used for future profit engineering. Cogent provided the techniques and taught us the skillsets needed to be able to better control and have the whole company pitching into the company’s planned profitability. This effort tied our Operations, Estimating, Business Development and Accounting departments together in pressing for a common goal. We launched a bonus incentive plan based on profitability that further gives our entire team “skin in the game” to achieve our financial goals.
Succession and the future longevity of the company is very much a concern. Cogent helped chart a map for the future leadership of ACC that will assure the company will remain viable. Recognizing the value of being stewards of this company for the future generation was a major change in mindset that emboldened our leadership. Certainly changes the perspective on our roles. Having a 3 year, 4 to 8 year plan & beyond was a have to have that enables us to plan for the future of the company. This component existed in bits and pieces before Cogent; it now has a course to follow.
So we now have a company that is better for it’s people and it’s customers. Associated will continue to develop and become more effective as we norm the principals and practices that Cogent has instilled. We are onto the lifecycle portion of Cogent’s work. The spot checks over the next year are invaluable to assuring we understand and stay the course. Sean Robertson did a great job of transferring his vast skills in company operations and culture. Cogent’s efforts were very effective; I felt from day one that they were a cut above their competition in business consulting. Our staff knew that we needed to make changes to our business platform, but we needed help. I’m not saying that we were not intimidated at the thought of a consulting company coming in to dissect our business. We began the process with a sense of dread. However, after six weeks of long days and a lot of discussions, we feel like our consultant is a part of our team. We are a small company with an average number of twenty-five employees annually.
Most of those employees are field technicians that spend ninety-nine percent of their time in the field. It is hard to make them feel like they are a part of the “big” picture and keep them motivated for that very reason. Our office staff works closely together. Sometimes our roles are not clearly defined, and this leads to issues with stepping on each other’s toes and details slipping through the cracks.
Cogent did indeed come in and dissect our processes. However, instead of coming in, pointing fingers, and berating us for the things we were doing wrong, they lifted us up. Our field team was brought in for meetings and shared their ideas, needs, and concerns. It isn’t that we had not done that in the past, but this time there was an unbiased mediator with them to help them communicate their thoughts in a positive manner. The office team was given a chance to do the same thing on an individual basis. Cogent took our discussions and implemented new tools to help us share information more effectively and reduce our frustration and stress.
Our experience with Cogent Analytics has been nothing but positive. Everyone we worked with over the last six weeks was professional and respectful of both our time and talents. 2020 started off like any other year. As a leadership team, we knew that we had several systemic challenges that we were going to attack. We started off with a great pace and began putting things in place. Then the curveball of a global pandemic came into the mix. While we still advanced towards our goal of aligning our long-term plans and instilling more accountability, there were many distractions.
As we got close to the end of the year, we had not made the progress we had hoped. And the effects of the pandemic highlighted our weaknesses even more. Therefore, we invited Merlin into the organization for a Discovery. As expected, the issues he saw were in line with those we had identified but several other issues were brought to light.
Through our internal efforts, we outlined where we wanted to be in one year, three years, and ten years, at a high level. But we had no plan for how we were going to get there. We didn’t have a granular strategic plan. With our goals in place, Merlin’s findings in our back pocket, and the realization that we needed to accelerate our plans, we hired Cogent to propel us towards our big picture goals.
Irvin arrived over three months ago, as I write this, and immediately dove in headfirst. Within a week he had the attention and confidence of the leadership team. He was a member of the team. He wanted to deeply understand the ins and outs of the business and why things are the way they are. He didn’t immediately claim to have all the answers, but little did we know.
As the engagement is coming to a close, I can confirm that Cogent has provided great value to the organization. We now have a detailed plan of how we are going to achieve our goals. These plans include career development for up and coming employees, skills gap analysis (including the development of an Apprenticeship Program with the state and local technical colleges), clear and defined accountability, and so much more.

I have found that working with Cogent Analytics to be a very informative and rewarding experience. They have helped in a number ways to ensure my business will be poised for sale when that time comes.
Initially I was skeptical as the Project Director (PD) assigned to us kept saying, ‘Where are your financials?’ ‘You have to use ‘GAAP’! At times I would enjoy mocking the PD by saying this back to him, and he took it in without becoming upset with me. Yet now after 4 weeks or so, they have shown me what specifically they were talking about and I see the benefit of having the spreadsheets and the GAAP (General Accepted Accounting Principles).
With one item in particular having to do with cost analysis of a particular job that was recently canceled, they saved me over $400,000 that I would have had to pay back to a customer. This was achieved with the PD helping to realize the actual costs of labor and overhead utilized on that particular job. They often refer to the use of ‘tools’, which are complicated Excel spreadsheets with equations embedded in them. One of these tools was used to determine the actual cost and a realized profit margin mentioned above. In the past I would have used a % markup which is somewhat lower than a pure profit%.
With respect to moving me off of my Excel sheets that I have been using for over 25 years they have helped me begin the transition to Quick Books and have provided me with access to one of their QB consultants for on line assistance. Although I still need to find someone local to take over the online QB updates, this is a very good beginning.
Another very good improvement the Cogent PD did for us was to help solve a number of communication issues with individuals whose normal method of communicating with each other was not professional and at times (myself included) and could be characterized as unprofessional and caustic. These issues have been corrected or at least we are moving in the right direction, by their introducing the use of a ‘Record of Conversation’ document combined with a calmer approach to communicating with coworkers, switching to more of a coaching mentality.
If I had hired them 4 years ago I would have been able to retire by now.

Today marks the end of our several-months long engagement with Cogent Analytics and, unfortunately, the end of our time with Andy on site. I do sincerely mean it when I say that our entire team will be sad to see him go; yet we remain grateful for the insights he provided, the knowledge he imparted, and the new course for the company that he has helped chart. The last three months have been full of challenges and triumphs that no one could have foreseen. In addition to that, Andy was with us through the chaos and uncertainty of the COVID-19 pandemic and corresponding shutdowns. The challenges that Ohio Service Group and so many others faced during that time were unprecedented, and Andy stayed with us through all of it. The fact that Andy chose to stay on site with us when everything was ordered to lock down spoke volumes to us of his commitment not only to the project, but to each of us as individuals he had come to know. We are
deeply appreciative of that conscious decision he made and the many positive benefits we have enjoyed from his time here. We all feel strongly that we were given a project director but actually received so much more – we ended up with an ally, an advocate, and a friend.
Over the last few month Andy has helped the leadership team view our roles and responsibilities a new and more productive light. He has helped us analyze the new sets of data to make better decisions and re-align key segments of the business. All throughout that process, I noted that he never pushed solutions or decisions on the executive team or in any way tried to impose anything. Rather, he ensured that he furnished the team with the necessary information and context, and in some cases provided coaching and mentorship, but then he allowed the executives room to make the calls. I believe that through this process we all have learned a great deal from him and are positioned to be self-sustaining and to continue the forward momentum well into the future.
My expectations for this engagement with Cogent Analytics have all been more than met Andy has exceeded every one of them. I do look forward to our next opportunity to work together and I would highly recommend your services.

To say that the 7 plus weeks to date since we started this journey was a learning experience would be an understatement. Going in, we were a company in dire straights with our fingers crossed waiting for an upturn in the market to save us. Today we can see that much of the danger we were facing was self inflicted and largely due to a lack of understanding of the real costs of running the business and how to appropriately cover those costs in our pricing. Going in, we were a company with 50 years of history going through the biggest change in our history with new upper management being thrust into control of a 65 employee 10-15 million dollar a year sales business with approximately six years total management experience between myself, the VP, and Steven Friese – General Manager. So we relied on our greatest strength – a willingness and want to change, free from the embedded ways of how we viewed the business in the past.
From the first interview with Merlin VanGerpen, I knew we were in good hands. And while the blunt matter-of-fact style Merlin employed during our discovery was sometimes hard to hear, it was just what we needed to tear down that little bit our clinging to the old ways and making that leap of faith in accepting all the new ideas that would soon be coming our way and needing to be put into practice immediately. It was clear there was no more time for second guessing, by final interview we were committed, well Steven and myself were, with the President and employee-owner staff showing much skepticism and apprehension at bringing in outside help. “There is a story that is told in the numbers” was something that Merlin said and when naming our project “Matrix” that was exactly what I was hoping to learn. The numbers of our business and how to stop being afraid of what we didn’t understand. Today I feel with growing confidence that not only will we understand those numbers completely, but will soon be able to use that understanding to motivate and accelerate Markle manufacturing on a track of success for our next 50 years of business.
We were ready for project “Matrix”, but had little understanding of exactly how our project director was going to approach the tangle of issues uncovered by Merlin as well as the issues we saw as needing to be addressed. “Was he really going to wear a suit and tie every day I wondered, they’ll never go for that” I thought. My mind was soon put at ease the first day when Irvin made it clear that he ready to roll up his sleeves, but on some steel toes and get down to business. I could also tell immediately that this was not someone who sought to tell us all the things were doing wrong, but instead, sought to understand our business, its traditions, it’s quirky dynamics and all. We had learned of Irvin’s background and expertise and even I had a little bit of skepticism that he would be able understand a business he had only a little experience in. I soon learned that the fundamentals of work flow, proper separation of roles and responsibilities, procedure, and clear and useful managerial accounting made up about 90% of what was needing to be understood about Markle and that is something Irvin brought with expert knowledge. That idea was further proved when in less than a couple of weeks Irvin covered the other 10% in being able to talk about the business like he had been working there for years.
From the very first day Irvin made us feel like we were still in control, that he was looking for solutions to problems that we saw as well as those recently discovered by Merlin. We were laying out the “what” while Irvin presented the “how”. Irvin soon became the mentor we were needing and taught me personally a lesson that may not have even been apart of Cogent Analytics game plan, and that was a lesson of leadership. The way he was able to come in and soon gain the support and trust of the entire staff was proof that so much could be communicated, directed, and taught with a listening first servant-leadership style that was in such contrast to the heavy handed authoritarian model we had been accustomed to and knew we wanted nothing to do with going forward.
It has been a bit of a dramatic 7 weeks, beginning with narrowly avoiding a union strike and the new managements first foray into union contract negotiations. Followed by the exit of a key drafting department member, and then a hard lesson in bringing in outside talent that we ended up hiring and firing in less than a three week span. And finally, the passing of the general foreman and longest tenured employee, having just weeks before been honored with his 50 years of service and tragically passing due to cancer complications. Through it all, I was able to see a palpable change in the energy of my team and a real feeling that this was going to work. This is still just the beginning and it will be awhile before the plan as we see it will be fully realized, but momentum is gaining, morale is improved, and zeroes and ones of the reality of our business are not as scary as they once were. I remember the cost of this process being such a concern prior to signing on, I would be the first to urge others thinking of taking on CA’s services to dismiss those fears completely. We for one, could not afford NOT to.

This started for me July of 2019 when I first was contacted by Cogent. At the time, I did not feel I needed an outside person to come into my business. In hindsight, this is something that I should have signed up for right then and there instead of waiting! When Merlin came to do the discovery, it was like a slap in the face and huge wake up call. When we realized that if we did not act on this, we could continue in our silent suffering and most likely close the business by the end of the year. It was time to put myself and pride aside and get this done.
When Vincent walked in, he presented an air of excitement and terror to us, both in a good way. I knew I had someone that would push me and that I could learn from and respect.
